Work Product Title Operations Definition
Purpose The purpose of the Operations Definition project is to create a clear understanding of the primary high-level work flows (Value Streams) in an organization. In identifying the steps in these work systems, we will also determine the key work processes within the systems and the process-level metrics that can be used to measure performance and drive improvement.
Description To begin an Operations Definition project, we conduct a half-day workshop with all leadership team members and selected management representatives. These participants work in teams to identify the critical, high-level work flows and the key processes and activities that support them.

The session will be facilitated by CCP. Once the high-level work flows and related key processes have been identified, work teams led by leadership team members, who will be assigned as champions, will further define these work flows, identify all support processes and activities, and develop/refine metrics. Process owners from the management team will be determined for the key processes that support each work flow.

These Process Owners will then lead teams to develop the definition of their processes, including the identification and refinement of both in-process and outcome metrics.  The process definitions will in turn allow for the utilization of LEAN/Six Sigma (DMAIC) methods for further assessment and improvement of key processes in all areas of the organization from an
integrated, holistic perspective.

Customer Commitments To receive maximum benefits from an Operations Definition project, a customer should:

• Ensure that needed resources are available.
• Provide technical support to work teams.
• Integrate this operational perspective into the SPP.
• Complete the specified outputs on schedule.
CCP Commitments To ensure the customer receives maximum value from the Operations Definition project, Calhoun Consulting Partners will:

• Develop preparation materials and prework assignments for Leadership Team members and other participants to complete prior to the initial session.
• Facilitate the initial workshop and ensure the proper use of quality tools and techniques to develop the specified outputs.
• Assist Work System Champions, as needed, as work flows (Value Streams) are defined.
• Assist in the development of materials related to work flows for use in the strategic planning process.
• Assist Work Process owners, as needed, as key processes and related metrics are defined.
• Lead the development and use of communication materials to relate this new operational perspective to key leaders, managers, stakeholders and staff.
